Yes, the potluck option you mention is a solid way to keep you from having to do all the work (hosting dinners is hard enough)! Otherwise you will spend a lot of money and be incredibly stressed that day trying to cook it all.
Assign the basic sides to certain people so you know everything is covered. Try an online signup sheet for your relatives to pick what they will bring (one such service is linked below).

It sounds like Christmas dinner is at your house, so since you're the host then you prepare the necessary food (turkey or ham, dressing, and maybe some stuffing) and decorate your entire house with Christmas decorations, lights, and so forth. Have every group of family members that are coming for dinner bring a dish. To make everything extra beautiful, get a Christmas like candle or some type of Christmas decoration to put in the middle of the table as a center piece and place the dishes of food around it.

I'm Chicana, So we make a turkey and ham. With Medudo, tamles and empinadaed. wine, egg nog and drinks for kids. Biscochitops cookies and fudge. Family of 40.
I guees have your turkey, ham, mashed pototoes, green bean caseroll, dinner rolls. i guees everything you have for Thanksgiving. The people will probaly brings sweets. Good luck.

You can do the turkey and one side dish. You should probably tell everyone else what to bring so you don't get a lot of casseroles or something like that. Have each faimly bring 2 side items such as desserts, potato salad, rolls, vegetables, mashed potatoes, maybe someone wants to bake a ham, just to have another meat available. You could set up a Buffet Table and everyone go around the table and then sit elsewhere…but my suggestion is to go the extra mile…..rent several tables, and enough chairs put them togeher to comfortably sit 23, make name Cards out of Christmas Labels, or stickers, and Con struction Paper or Index Cards…or make small packages and put the names on the packages..use your imagination here and have fun with it! If you can borrow tables from your church or club that's better. If you have to you can sit teens and pre teens together at separate tables…or all together at one end of the table or the other, but if you can make everyone sit at the main table it is better……Then get enough table cloths to cover your tables so that they all match…you can use paper or Lace or Linnen or just plain Christmas Fabric, or a combination of any of the above to make your table matching. Either Christmas Napkins, and Plastic or Paper Christmas Plates or your Best China,or even your everyday Kitchen Plates, and cotton or linnen Napkins or nice white paper napkins …..you can use Ribbon or cut strips of Chritmas Gift wrap for Napkin Rings, or around the silverware or plastic Utensils….just tie it all together…Have all the foodplaced on the tables and pass everything around the table. Everyone will remember your dinner, and every one can share in the fun and conversation of the dinner this way.You can decorate clear plastic glasses with Stickers or add ribbon or the band of paper to them as well if you prefer, but a pretty table is always remembered…..good luck, you've got a real crowd!

I remember having a dinner of 30 of us round my Grandmothers' house when I was younger. My Gran made the roast and she bought I think three cakes for afters. Everyone one was told to bring thier own starters and she allocated a few people to make the vegetables. Exaple: My father would make the Roast Potatoes, whilst my Aunt would make a large pot of plum sauce…that sort of thing.
It worked quite well, the food was still hot beuase of the gravy with the actual dinner and the dishes they brought them all in.
